My first project seemed simple enough: redesign the sign up flow for <a class=\"link link--blue fontWeight-4\"href=\"https:\/\/play.google.com\/store\/apps\/details?id=com.facebook.lite&amp;hl=en\">Facebook Lite<\/a>, an app for low-end Android phones.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">I couldn\u2019t wait to start the project. It seemed like a textbook design problem. \u201cReduce confusion and friction for people signing up for your product.\u201d Got it.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">I did what many of us tend to do when we start on a problem solving exercise as a designer: I went back to my desk and dove in. I read through UX research reports, tested other apps, and eventually put together a very solid proposal, or so I thought.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">When I met with the team I expected them to be blown away by my designs. Instead I had run to the finish line of the wrong race.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">My initial designs violated three fundamental commandments of doing work as a new designer on a team:<\/p>\n<ul class=\"pageWrap pageWrap--s list list--unordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Build on the team\u2019s knowledge from previous projects<\/strong><\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Have a strong hypothesis<\/strong><\/li>\n<li><strong class=\"c-slate lineHeight-l fontSize-l fontWeight-5 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Know what success looks like for the team<\/strong><\/li>\n<\/ul>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">By ignoring the knowledge the team had learned in the past, I managed to create one of the most context-free, unscientific, and useless designs the team had seen.<\/p>\n<blockquote class=\"pageWrap pageWrap--s position-relative marginTopBottom-l breakPointM-marginTopBottom-xl\"><div class=\"blog-quote-before position-absolute bg-marvel\"><\/div><div class=\"tweet-quote blog-quote-after position-absolute bg-marvel cursor-pointer transitionDuration-l transitionProperty-all transitionTimingFunction-cv-easeOutCircular scaleUp--hover zi-weak\"><svg class=\"fill-white opacity-0 pointerEvents-none position-absolute pinCenter transitionProperty-all transitionTimingFunction-easeInOut\" xmlns=\"http:\/\/www.w3.org\/2000\/svg\" width=\"24\" height=\"20\" viewBox=\"0 0 24 20\"><path d=\"M24,2.37a9.64,9.64,0,0,1-2.83.79A5,5,0,0,0,23.34.37a9.72,9.72,0,0,1-3.13,1.23A4.86,4.86,0,0,0,16.62,0a5,5,0,0,0-4.8,6.2A13.87,13.87,0,0,1,1.67.92,5.13,5.13,0,0,0,3.19,7.67,4.81,4.81,0,0,1,1,7a5,5,0,0,0,3.95,5,4.82,4.82,0,0,1-2.22.09,4.94,4.94,0,0,0,4.6,3.51A9.72,9.72,0,0,1,0,17.73,13.69,13.69,0,0,0,7.55,20c9.14,0,14.31-7.92,14-15A10.17,10.17,0,0,0,24,2.37Z\"\/><\/svg><\/div><p class=\"blog-quote position-relative textAlign-center c-marvel\"><span class=\"blog-quote-text transitionDuration-l transitionProperty-all transitionTimingFunction-easeInOut\">\"I wasted time playing in Sketch when I should have been asking questions about how we got where we are\u00a0today.\"<\/p><\/span><\/blockquote>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">I didn\u2019t fully understand the goals of the team, which meant that I couldn\u2019t articulate <em>why<\/em> we should build my proposal in a way that would resonate with the team.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">As designers, it\u2019s easy for us to jump into the work without fully considering the historical context and what a successful solution should accomplish.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Maybe you can relate. You work hard on a project only to be told that you skipped a crucial step, forgot to ask the right questions, or completely missed the goal of the project.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">It\u2019s like being told you put your belt on, but forgot your pants.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Once you know more about the history of your team\u2019s work, you\u2019ll learn about their goals and how they measure success. Every team has metrics that are important and if you ignore them, you might as well be speaking a different language.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">When everyone is on the same page, the team can smoothly transition to a healthy collaborative environment. Teams produce better products than lone wolf designers.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">To create a collaborative environment and arrive at better design solutions, I\u2019ve learned to ask three simple questions at the start of every project.<\/p>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">1. How did we get\u00a0here?<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><a class=\"link link--blue fontWeight-4\"href=\"https:\/\/marvel7077.wpengine.com\/wp-content\/uploads\/2017\/08\/1iTJydd2Wlk30c7mGOxG1uQ.png\"><img decoding=\"async\" class=\"aligncenter size-full wp-image-6580\" src=\"https:\/\/marvel7077.wpengine.com\/wp-content\/uploads\/2017\/08\/1iTJydd2Wlk30c7mGOxG1uQ.png\" title=\"\" alt=\"\" \/><\/a><\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Understand how your product and team got to this point. Even if you are working on a new product, there is a lot you and your team can learn from asking these questions. Get lunch or coffee with some members of the team and ask them questions like:<\/p>\n<ul class=\"pageWrap pageWrap--s list list--unordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li>What are some of the major milestones the team has hit?<\/li>\n<li>What project are they most proud of? Why?<\/li>\n<li>What projects do they want to work on, but haven\u2019t had the chance to get to yet? Why?<\/li>\n<\/ul>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">There are a lot of factors that shape the path of a product. One of my favorite ways to explore that history is by looking at the visual changes that have happened over the years. Facebook designers share their work on an internal website where you can scroll through the years of work that were put into a product. It doesn\u2019t tell the entire story, but it\u2019s an eye-opening exercise and can give you some good questions to bring back to the team.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Document what you hear from the team to help others who join in the future get up-to-speed on the valuable knowledge you glean. People should understand what the project was, why you worked on it, and what the results were.<\/p>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">2. What\u2019s our hypothesis?<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><a class=\"link link--blue fontWeight-4\"href=\"https:\/\/marvel7077.wpengine.com\/wp-content\/uploads\/2017\/08\/1q2b07p0-vzagPpJaM2g8TA.png\"><img decoding=\"async\" class=\"aligncenter size-full wp-image-6580\" src=\"https:\/\/marvel7077.wpengine.com\/wp-content\/uploads\/2017\/08\/1q2b07p0-vzagPpJaM2g8TA.png\" title=\"\" alt=\"\" \/><\/a><\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Having discussions about the team\u2019s hypotheses are a great opportunity to align the team and flush out assumptions.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Once you are ready to write your hypothesis, answer these questions:<\/p>\n<ul class=\"pageWrap pageWrap--s list list--unordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li>What\u2019s the change?<\/li>\n<li>Who does the change impact?<\/li>\n<li>Why are you making the change?<\/li>\n<li>Where can you document the hypothesis so everyone can easily access it?<\/li>\n<\/ul>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">This outline of your hypothesis serves as a guide that you can revisit as you move into a design phase. You can evaluate whether the proposed designs will give you the data needed to make an informed decision.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">My team happens to communicate through Facebook Groups. This allows us to have discussions in the open where everyone can contribute. It doesn\u2019t matter what tool you use for documentation, but it\u2019s helpful if it\u2019s a common place for collaboration.<\/p>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">3. What does success look\u00a0like?<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><a class=\"link link--blue fontWeight-4\"href=\"https:\/\/marvel7077.wpengine.com\/wp-content\/uploads\/2017\/08\/1d6YfatsqMZJBekHIuDjGIg.png\"><img decoding=\"async\" class=\"aligncenter size-full wp-image-6580\" src=\"https:\/\/marvel7077.wpengine.com\/wp-content\/uploads\/2017\/08\/1d6YfatsqMZJBekHIuDjGIg.png\" title=\"\" alt=\"\" \/><\/a><\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\"><\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Every goal has metrics that are associated with it. These metrics can range from \u201cdecrease the number of error messages\u201d to \u201cincrease the number of people who say they\u2019d recommend your product.\u201d As a team, you should be able to answer the following questions about those metrics before starting a project:<\/p>\n<ul class=\"pageWrap pageWrap--s list list--unordered marginBottom-l lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">\n<li>What metrics will you look at?<\/li>\n<li>What magnitude of change are you expecting?<\/li>\n<li>If you <em>don\u2019t<\/em> hit that number, what would the next steps be?<\/li>\n<li>If you <em>do <\/em>hit that number, what would the next steps be?<\/li>\n<\/ul>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">If you wait until you have results back to define success, it\u2019s easy to loosen your definition and launch something because you\u2019ve already worked so hard on it.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">At Facebook we have a robust set of tools for monitoring metrics. However, interpreting these results is not always black and white, so my team sets aside time each week to discuss the results. These meetings are cross-functional and give people the opportunity to talk about success when results fall in the grey area.<\/p>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">Defining success at the beginning of your project ensures that you\u2019re headed towards your ultimate goal: making sure people who use your product are having the best experience possible.<\/p>\n<h2 class=\"pageWrap pageWrap--s marginTop-xl marginBottom-l c-black lineHeight-xl fontSize-xl fontWeight-5 breakPointM-lineHeight-xxl breakPointM-fontSize-xxl\" style=\"margin-left: auto; margin-right: auto;\">Look back to look\u00a0ahead<\/h2>\n<p class=\"pageWrap pageWrap--s marginBottom-m paddingBottom-s c-slate lineHeight-l fontSize-l fontWeight-3 breakPointM-fontSize-xl breakPointM-lineHeight-xl\">The history of a product gives you a chance to see the full picture.
